I am trying to set-up a framework where my IT team has objectives/goals in two main tracks: to support the business objectives and goals + to support the IT strategic objectives (work architectural based, strenghten the IT operating model etc). Can any of the peers share the experience they have with such an approach? Or elaborate on other approaches which make sure that the IT team also focusses on improving their own organisation. In the strategy we developed we focused on business objectives and goals. We treated IT objectives as means to 'keep the business happy'.
Under the hood we used:
1. Strategy definition as 'a set of goals and means that all other goals and means should support' (we chose it from many definitions of strategy). Therefore IT goals and means should support business means and support. We did impact charts of IT goals on business goals, including risks (service guarantee).
2. Optimization, by definition means obtaining a maximum or minimum of a function applied on a domain. Therefore we defined IT as a function applied to the full area of the organization (eliminating shadow IT, limiting it to the organization because we have a low exposure to the outside of the organization) with the results in business goals. The results types in business goals are:
- grow the business (ITIL defintion of service), measured in business income increase
- run the business (ITIL defintion of service, again :) ), measured in cost reduction
- transform the business (Gartner addtion to ITIL definition of service) - not measurable in money

Interesting appraoch, Thanks Daniel! how difficult/easy was it to create that connection between IT goals and business goals (that the IT goals should support business)? An example: one of the goals of an application squad could be: create a reference architecture for the shopfloor environment. I find that very 'IT' and very difficult to connect to business outcomes, not?

This is always a tricky balance but also, IMHO, something that needs to be a part of the CIO/CTO/CDO's thinking and plans.  Business objectives are typically better understood than strategic tech objectives and are hence easier to include in a plan / list of goals and objectives.  IT strategic objectives are often not as well understood, particularly beyond the tech org.

One approach that has worked for me is to connect the tech goals and objectives to the company's overall strategic objectives.  Typically, that leads to some Q&A and discussion, but the end result is that the strategic tech objectives are better understood in the broader context of where the company is trying to go.  Hope you find this helpful.
