Link the outcomes to employee survey results and colleague growth. Also being clear on the time commitments.

We have an inclusion goal on our yearly performance review and being a mentor is one of the ways to achieve the goal.

getting a few people to be champions of it.... for instance our CHRO is a mentor and talks about his experience often.
