A CCO’s Guide to Layoff Messaging in the Age of AI

How to avoid AI washing and communicate workforce reductions with transparency, empathy and credibility.

AI washing undermines trust

As AI adoption accelerates and reshapes business, many organizations overstate AI's role in driving operational efficiency, particularly when explaining layoffs. According to Gartner Vice President Analyst Alexandra Earl, “Increasingly, companies are attributing large-scale layoffs to AI adoption, with many companies slashing jobs in favor of AI investments.” Yet Gartner analysis shows less than 1% of 2025 layoffs were directly tied to AI productivity gains. Despite this reality, many organizations lean on narratives of "AI efficiency" because they resonate with investors and other stakeholders.

This practice, known as AI washing, misleads stakeholders, erodes employee trust and can trigger public backlash. It may also mask the underlying business factors driving layoffs and prevent organizations from addressing root causes. Chief communications officers (CCOs) are in a unique position to remedy this. They must communicate layoffs with transparency and empathy without using AI as a scapegoat.

A framework for better layoff communications

Navigating layoffs in the AI era demands thoughtful preparation and ongoing evaluation. Mapping stakeholder interests, stress-testing key messages and tracking stakeholder responses can help CCOs protect trust and maintain credibility.

Build the foundation for credible messaging

Before communicating a layoff, CCOs need a clear understanding of the business rationale and its impact across the organization. Partner with HR and business leaders to gather facts, assess whether AI played a significant role, identify affected employees, understand what alternatives were considered and document available support resources. Mapping key stakeholder groups and tailoring messages to their unique concerns, information needs, preferred channels and perceptions of the organization are equally important.

Key Considerations

  • Define the message: Determine what each audience needs to know, the intended take-away and how the layoff should be framed.

  • Define the delivery: Identify the right messenger, timing, channels and potential impact on stakeholder perceptions.

Plan, test and defend your messaging

As you develop layoff messaging, clearly connect workforce decisions to broader business objectives. Ensure all communications are aligned across functions. Messages should be transparent, consistent and grounded in the full context of the decision, rather than a simplified AI-driven narrative.

Key Considerations

  • Plan: Build a clear, stakeholder-centered narrative that explains the business rationale and acknowledges the human impact. Outline available support and next steps. Ensure messaging is aligned across internal and external audiences.

  • Test: Pressure-test messages before release to identify gaps, anticipate stakeholder concerns and assess how different audiences may react.

  • Defend: Be prepared to challenge efforts to overstate AI’s role in layoffs. Reinforce the importance of accurate, transparent messaging to maintain trust, protect reputation and address stakeholder concerns.

Monitor and adapt based on stakeholder feedback

After communicating layoffs, actively track sentiment and feedback across your audiences. CCOs should gather insight through pulse surveys, exit interviews, feedback channels, customer and partner conversations, social media, employer review sites and media coverage. While initial reactions may be difficult — especially among employees — ongoing monitoring helps identify emerging concerns, clarify misunderstandings and surface opportunities for additional communication. Use these insights to adjust messaging, address stakeholder needs and reinforce trust over time.

What’s next in change communication

Updating and activating change messaging strategies is just one step in the CCO’s mandate to support enterprise AI transformation with effective internal communications. The other steps in this journey include:

  • Building leadership buy-in to support stronger change leadership by crafting a clear vision, plan and benefits of cross-functional support

  • Capturing and incorporating employees’ perspectives of major changes by updating how employee perspectives are collected and used to inform business and communications change strategy

  • Measuring and demonstrating the impact of change communications by updating metrics selection, data collection, analysis and reporting practices

  • Preparing and enabling business leaders to coordinate and communicate about change by developing practical and effective toolkits, training and coaching

Layoff messaging FAQs

What is AI washing?

AI washing is the deceptive practice of overstating AI’s role in driving operational efficiencies, particularly in workforce reductions. Organizations may frame layoffs as the result of AI adoption when the underlying reasons are broader business, financial or strategic decisions.

Why is AI washing a concern?

AI washing can erode trust among employees, stakeholders and the public by creating a misleading narrative around workforce decisions. It may damage organizational credibility, increase skepticism about future AI initiatives and distract from the real factors driving business change.

How can CCOs avoid AI washing?

CCOs should ensure layoff communications accurately reflect the full business context, including any role AI may or may not have played. Transparent, fact-based messaging helps maintain trust, reduces misinformation and supports long-term credibility with stakeholders.
